The short version: track eight numbers weekly — cars washed, revenue per car, add-on rate, active members, joins, churn, visits per member and labour share — and compare like with like (same weekday, similar weather).
Volume
1. Cars washed. Every car through the tunnel or bay, paid and member. It is your capacity use and your marketing thermometer. Compare Saturdays with Saturdays.
Price health
2. Revenue per car. Wash revenue ÷ cars washed. If it falls while volume rises, members are crowding out paid washes or discounts are too generous.
3. Add-on rate. Sales with at least one add-on ÷ wash sales. This is the crew’s selling, measured. Look at it by attendant.
The club
4. Active members. Paid, current memberships at the end of the period.
5. Joins. New memberships. Joins per 100 paid washes shows how well the pay station sells the club.
6. Churn. Cancellations ÷ members at the start of the month. The leak in the bucket.
7. Visits per member. Member washes ÷ active members. High is fine if your costs per wash are under control; very low means members may cancel soon.
Cost
8. Labour as a share of revenue. Hours × wage ÷ revenue. Watch it on quiet weekdays.

| Visits per member | Value or cost problem? |
Multi-site
Put sites side by side with the same KPIs. Differences in add-on rate between sites usually point to the crew; differences in churn usually point to wash quality or wait times.
